Larry Stegall built Falls to Falls because he was tired of watching customers get sold systems they didn’t need.

The Story

Eleven years on the job. Then he’d had enough.

Larry Stegall started in HVAC the way most techs do — out of high school, into an apprenticeship, then on the job at the bigger franchise shops around eastern Idaho. He came up doing the work: diagnosing flame sensors at 2am, charging condensers in July, walking attics in August.

For more than a decade he watched the same pattern repeat. A homeowner calls because their furnace is acting up. The dispatcher schedules a tech. The tech shows up, runs through a “diagnostic,” and — almost regardless of the actual problem — the recommendation goes from “$200 part replacement” to “system is at end of life, here’s a $7,500 quote for a new one.”

The diagnoses weren’t always wrong. But the system was structurally tilted toward the replacement quote — the tech earned commission on the install, not the repair. Most customers couldn’t tell the difference between an honest call and a commission-driven pitch. Larry could, and it bothered him.

So in 2024 he stopped working for the franchise and started Falls to Falls — just him, a fully-stocked truck, and a phone that he answers directly. The idea: a customer should be able to call the owner, get a real diagnosis, get a written quote with no commission baked in, and have the owner do the install or repair himself.

Two years in, it’s working. The shop is still small, deliberately. Larry takes the calls, walks the systems, writes the quotes, and does the work. Word-of-mouth carries from one job to the next.

What “Owner-Operated” Actually Means
